Start where the constraint is

We begin by finding the step where work actually slows down. That is rarely the step people expect, and it is almost never the one with the most visible technology.

Scoping is done with evidence: current handling times, error rates, and the real path a piece of work takes through the organisation.

Ship in increments that stand alone

Each increment is independently valuable and independently reversible. Nothing depends on the completion of a programme that has not happened yet.

This keeps risk contained and makes stopping a rational option at any point.

Design the failure path

Guardrails, confidence thresholds, and escalation behaviour are specified before autonomy is granted.

Systems that fail predictably can be trusted with more responsibility than systems that usually succeed.

Hand over properly

Architecture decision records, runbooks, and monitoring are delivered with the system.
